Transformation Agent
Turn transformation evidence into the next move.
The Transformation Agent reasons over your transformation history, evidence, initiatives and governance signals to surface what deserves attention, investigate important gaps, and prepare the next move for your approval.
Your approval. Always.
Available on the Business and Enterprise plans and in the 30-day Paid Pilot. We switch it on for your workspace as a guided rollout, not a self-serve toggle.
In one sentence: The Transformation Agent is an AI reasoning layer over organizational transformation evidence and history. It identifies attention areas, investigates gaps and prepares governed recommendations for human approval.
What the Agent does
Three questions it helps leadership answer.
Attention, then investigation, then action: each step grounded in your own evidence.
Attention
What needs attention?
Transformation Chief of Staff
A concise executive readout grounded in current state, movement, evidence, initiatives and governance signals.
Investigation
Why is this gap showing up?
Gap Investigator
One gap, investigated through the evidence: competing explanations, a recommended next step and what is still unknown.
Action
What should we do next?
Governed Agent Actions
The Agent prepares a suggested initiative or a decision brief. A person reviews, edits if needed and approves before anything moves.

Transformation Chief of Staff · Q4
What needs my attention?
TPI is 64, up 5 since Q3. Three items stand out in the current evidence; the most pressing is Governance.
Governance is the lowest pillar (56/100) (severity high)
GovernanceGovernance trails the other three pillars and moved least since Q3 (+3).
Oversight evidence is thin for two production AI systems.
Next: Investigate the governance gap.
pillar:GVIsnapshot:Q4
Two governance initiatives have not moved since Q3 (severity medium)
Transformation initiativeBoth are still in progress with no status change this quarter.
Neither has an active owner on the Steering Board.
Next: Review ownership of both initiatives.
initiative:gov-01initiative:gov-02
Sources disagree on human oversight (severity medium)
EvidenceSurvey answers put human oversight at 4.1; documents support 2.4.
A gap of 1.5 or more is flagged instead of averaged away.
Next: Request the oversight records for the two systems.
dimension:oversightevidence:doc-17
What we can't yet answer
Whether oversight happens informally in the teams running the two systems.
Gap Investigator
Why is Governance trailing?
What we know
Governance is 56, the lowest of the four pillars, and rose 3 points since Q3. On human oversight, survey answers and documents disagree by 1.7 points.
Competing explanations
H1 Ownership of governance work is unclear.
- Supported by
- Both governance initiatives are unchanged since Q3 and neither has an active owner.
- Weakened by
- Nothing recorded yet.
H2 Oversight happens but is not documented.
- Supported by
- Survey answers rate human oversight at 4.1.
- Weakened by
- Documents support 2.4, and no oversight records exist for the two production systems.
H3 Oversight is lagging the pace of deployment.
- Supported by
- Two AI systems reached production this quarter.
- Weakened by
- Governance still improved (+3), so it has not stalled.
Recommended next step
Test H1 first: review ownership of the two governance initiatives.
Still unknown
- Whether the Q1 roadmap adds more production systems.
- Whether oversight is handled outside the documented process.

Approving adds a suggested initiative to the Steering Board. Accepting it is a separate step, and the Agent never writes to external tools.
How it works
Grounded reasoning, human approval, observed change.
The Agent reads, reasons and recommends. It never executes anything on its own: nothing moves until a person approves it, and nothing is written to your other tools.
1
Transformation Memory
What you measured, decided and learned.
2
Agent reasoning
Reads the record, weighs the evidence.
3
Grounded recommendation
Grounded in the evidence it cites.
4
Human approval
A person approves, edits or rejects.
5
Steering flow
Approved moves enter the Steering Board.
6
Observed change
Next quarter shows what moved.
What changed flows back into Transformation Memory for the next quarter.
Transformation Memory
The Agent does not start from a blank conversation.
It reasons over the transformation context your organization has already captured in Transformics, each item labelled with its source and how current it is.
Each quarter starts with what the last quarter taught you.
Current state
TPI, pillars and coverage today.
Previous changes
What moved, quarter by quarter.
Decisions
What leadership decided, and why.
Initiatives
Who owns what, and its status.
Evidence
Surveys, documents, telemetry.
Validated practices
What your organization confirmed works.
Governance
Governed by design.
Grounded
Uses your organization's evidence and shows its grounds for every recommendation.
Read-only
Its reasoning changes no score, weight or methodology, and no business state.
Human-controlled
Every proposed action waits until you approve it, and the person who ran the Agent cannot approve its proposals. A proposal expires after 14 days. You can edit or reject it.
Audited
Agent runs and the provenance of their grounds are recorded.
Aggregate only, never individuals
The Agent sees an allowlisted, team-level slice of your data, never below a minimum group size of five people, and its requests to the AI model use placeholders in place of the names the platform knows about. It is not for individual performance evaluation.
Part of Transformics
Not a chatbot. The reasoning layer of your transformation system.
TPI tells you where the transformation stands. The Agent helps determine what deserves attention and what should happen next.

Questions about the Transformation Agent
What is the Transformation Agent?
The Transformation Agent is an AI reasoning layer over organizational transformation evidence and history. It identifies attention areas, investigates gaps and prepares governed recommendations for human approval. It works inside Transformics, on top of your Transformation Performance Index and your organization's transformation record.
What does the Agent do?
Three things. The Transformation Chief of Staff gives a concise readout of up to five items that need attention. The Gap Investigator looks into one gap: what is known, competing explanations with the evidence for and against each, a recommended next step and what is still unknown. Governed Agent Actions prepare a concrete proposal, such as a suggested initiative or a decision brief, for a person to review.
Does the Agent change the TPI score?
No. The Agent reasons on top of scores that are already computed. It never changes a score, a weight, the methodology or an evidence item, so your TPI is produced the same way whether the Agent is on or off.
Can the Agent take actions?
It prepares them; it does not carry them out. A prepared action waits in a review queue until a person with approval rights reviews it, edits it if needed and approves or rejects it. An approved initiative is added to the Steering Board as a suggested initiative, and accepting it is a separate step. A decision brief is a draft for the people who decide; the Agent never records a decision itself. It never writes to external tools such as Jira, Slack or email.
How does the Agent use Transformation Memory?
It starts from the record your organization has already built in Transformics: current state, previous changes, decisions, initiatives, evidence and the practices your organization has validated. Each item carries its source and how current it is. The Agent's own working notes stay provisional and only become part of the organizational record if a person confirms them.
What data does the Agent use?
Only what your organization already has in Transformics: scores and pillars, quarter-over-quarter movement, cross-module findings, evidence, initiatives, governance signals and transformation memory. It receives an allowlisted, aggregated slice of that data, without owners, emails or free text that could identify a person. It does not browse the web or connect to other systems.
Can it identify individual employees?
No. The Agent works on aggregated, team-level data and never below a minimum group size. It is not intended for individual performance evaluation.
How is the Agent governed?
Its reasoning is read-only, and every recommendation is checked against your data before you see it: references that do not exist and unsupported claims are removed. Every run is recorded in the platform's audit trail, with only a hash of the prompt stored. Proposed actions need a person's approval, and the Agent is switched on per workspace.
How do Agent Actions differ from Agent reasoning?
Reasoning (the Chief of Staff and the Gap Investigator) is analysis you read: it changes nothing. Agent Actions are the next step: the Agent turns a recommendation into a concrete proposal that waits for a person to approve or reject it, and only an approved proposal enters your existing steering workflow.
